How we work
The real engagement, phase by phase

What actually happens when we start working together: two initial decisions, four phases with concrete deliverables, shared day-to-day governance and a contract with no fine print. The same method applies to any Xternus program — talent, managed capacity, AI or consulting. The detail per program lives at plans and pricing.

Before the contract
Two decisions we make
together at kick-off

We don't dictate what to outsource, what to hire or how. Two decisions close the scope and the way we work alongside your team before anything is signed — and that close is what gets signed.

1
The scope

What's in and what stays out

From a full process to a very specific slice, a key role to a one-off project. You decide what to reinforce and what stays in-house.

A complete process — e.g. your full customer support function or your sales development team
A slice of a process — e.g. only claims handling or only back-office
A key role — e.g. a Head of CS or a senior SDR squad
A closed project — e.g. an AI rollout or an operational consulting engagement
2
Relationship with your team

How we integrate

We adapt to your culture and how you want us integrated. Both models are equally valid and can be combined across different parts of your business.

Reinforcing your team — we work side-by-side, inside your tools, your meetings and your culture.
Independent pod — we own a process, market or channel end-to-end with our team lead and our reporting.
For hiring and consulting — scope is signed per project or per role; the engagement ends when the work lands inside.
The method
Four phases, who decides what and what gets delivered

Every phase has a concrete timing, named owners and a deliverable that gets signed before moving to the next. No advances without explicit agreement.

01
Weeks 1–2

Diagnosis

We map the current operation or the specific problem, identify bottlenecks, dependencies and hidden cost. We close this phase with an agreed scope, not an open brief.

You decide: which processes to open, who participates from your side, how much of the status quo is negotiable
We decide: how we measure today, what's missing to start, which of our models fits
Deliverable: process map, baseline KPIs, scope proposal + phase plan
02
Weeks 3–4

Design and prep

We document the operating playbook by process, define auditable service commitments and recruit the team. If we're operating as reinforcement, we wire access and tools before go-live.

You decide: playbook validation, SLA acceptance, system access
We decide: profiles to recruit, tools to integrate, training to deliver
Deliverable: signed operating playbook, signed contract, recruited team, CRM integration
03
Weeks 5–6

Go-live

The team enters production with daily oversight. Shared dashboard from day one. We calibrate against the baseline until we hit the agreed KPIs.

You decide: onboarding, first cases to handle, success criteria adjustments
We decide: daily cadence, calibration, live operational tweaks
Deliverable: team in production, live shared dashboard, first weekly review with calibration
04
Month 2 onwards

Continuous improvement

Monthly reviews with leadership, scope adjustment to actual volume, AI proposals with quantified return and team sizing aligned with the operation.

You decide: what to adjust, expand or pause
We decide: what to propose, automate, improve quarter to quarter
Deliverable: monthly review, live dashboard, ROI-prioritized proposals
Governance
What the day-to-day looks like from your side

When a Xternus initiative is live — a managed operation, a hire, an AI rollout or a consulting engagement — this is how it runs. Three principles make it real:

A
Same tools

Your CRM, your Slack, your Notion, your ticketing

Xternus teams operate inside your stack. No exports, no duplicate systems, no "our software": if your team uses Salesforce, so do we.

B
Shared rituals

Daily, weekly and monthly at the cadence your team already runs

Morning operational stand-up, weekly joint calibration, monthly leadership review. Your internal team and ours run the rituals together, not in parallel.

C
Leadership in the room

An Xternus partner assigned to every account

Xternus leadership joins the weekly calibration and the monthly results review with the client's leadership. Not a brochure promise.

The end customer can't tell who's on your payroll and who's with Xternus. That's the integration we aim for.

Always included
Four elements baked into every program

Whatever the scope and however we relate to your team, every Xternus engagement includes these four elements. They are not extras — they are the baseline of how we operate.

01
Direct coordination

A dedicated Xternus lead on your account

No middlemen, no anonymous helpdesk. A named lead coordinates every person and resource on your project and is your single point of contact day-to-day.

02
Continuous reporting

Clear KPIs from day one

Live shared dashboard, weekly check-in, monthly business review with leadership. No fine print: you see exactly what we see.

03
Process improvement

We don't just execute — we propose and ship improvements

We surface improvement opportunities and bring them to production. They don't end in a report — they show up in how the team works the next month.

04
Expanded scope

When something new comes up, we handle it

If a need surfaces that wasn't in the original SOW — a campaign, a peak, an adjacent process — we take it on without renegotiating from scratch. Flexibility is part of the service.

What we sign
A flexible contract, no fine print

A partner shouldn't ask you to commit to a year to find out if it works. Flexibility is structural and starts with the contract itself. The detail per program lives at plans and pricing.

·
Minimum term

Varies by program

Monthly with a 2-month minimum in managed capacity, annual in SLA-backed operations, per project in consulting and AI rollouts, per role in hiring. No artificial lock-in.

·
Renewal

Monthly or per milestone

After the initial minimum, renewal is monthly in capacity/operations or per milestone in projects. Which forces us to earn renewal every period — exactly what a good partner should do.

·
Billing

Per hour, month, milestone or project

In capacity: only hours executed. In operations: monthly fixed. In AI and consulting: per milestone or fixed project. In hiring: single fee. Every hour, milestone or deliverable is justifiable and auditable.

Before picking a program
Not sure which front fits your case?

Tell us about your operation — volume, function, sector, objective — and we'll come back with which front (Talent, Capacity, AI or Consulting) fits best, which specific program fits and a fit-percentage. No sales call required.

10 questions. 4 minutes. Recommendation with fit-percentage.

You get the recommendation on screen and, if it fits, you can calculate an indicative quote or book a call to validate scope. The knowledge generated stays with you.
